Unless you have some weird law or regulation that requires you to replace for some odd reason. I would just replace what's bad. The great thing about wood siding is it's easy to work with, you could just do it yourself over some time. Just starting one section that looks manageable and small and replace it. That way you start to get a handle on how to do it and how long it's going to take you. Then just go from there. It'll probably get to a point where you could replace a pretty large section with a couple buddies in a Saturday. Answer from fortpatches on reddit.com

r/HomeImprovement on Reddit: 20 year old wood siding at "end-of-life" but only showing on two sides of the house: replace in sections or replace everything?
January 24, 2022 -

Original siding from house built in 1993. Washington State. Puget Sound area so lots of moisture.

On two sides of the house--west and south--facing sides, the wood siding near the bottom of the house (about three feet from the ground) has become swollen, soft and brittle in some places. In some spots at the very bottom row, some pieces have broken off. Also around the chimney where the roof slopes into it, it has become swollen.

The rest of the house is "fine": not swollen and soft at least.

The questions are:

  • Can it just be replaced on these sides or should it all be replaced?

  • Is this something siding companies, or contractors, would be willing to just replace in sections?

The inspector said it would probably be around $20-30K to do the whole house and would probably need to be done in 1-2 years since the siding is near end of life. Doing just the sections that really need it would be more in my budget in that time frame.

Yikes... math skills. 30 year old wood siding...

Couple thoughts: You can replace one side at a time. But those sides will look very different from the sides that haven’t been changed. My wife wouldn’t be thrilled about that, but it’s purely aesthetics. The other sides are likely not long for this world either. Some spots get exposed to more weather and fail faster, but most wood siding that is 30 years old is ready to be replaced. You might only buy yourself a few years on those other sides. There’s an economy of scale for projects like this. Doing 1/4 of the house is not 1/4 of the price. It might be 1/3 or even closer to 1/2. Once they’ve got the product ordered, got their tools at the site and scaffolding set up, it’s only a little more work to do the other walls too. You’ll come out ahead in the long run if you get it all done at once. Look for products that are less susceptible to moisture. LP Smartside and fiber cement siding are definitely better than wood but need to be installed properly. It may be worth considering something like vinyl that is typically viewed as inferior (but much better than in the past), but will look better longer for less money.

Tips and Tricks for Replacing Rotten Wood Siding
Measure each section you want to replace a foot wider than the damage. Use the speed square to mark a straight vertical line. Make the line nice and dark. This is where you'll cut the board. Using the utility knife, cut out the caulking and paint around the damaged board. Make sure you cut deep to break the bond. Otherwise, you can't get the board off in one piece. Make sure you put on your safety gear for this next part. Grab the multi-tool with its wood blade.
